15、授課經(jīng)驗(yàn):目前內(nèi)部講師授課對(duì)象主要集中在幫帶員工、班組長(zhǎng)、大學(xué)生三方面,授課內(nèi)容僅局限在專業(yè)技術(shù)層面,能給公司中層以上管理人員講述管理課程的講師較少,因止匕,講課授課經(jīng)驗(yàn)還不夠豐富。(3)課程開發(fā)能力:內(nèi)部講師僅處在教材編寫階段,在課程開發(fā)方面,比較 脆弱,很多課程沒有及時(shí)進(jìn)行創(chuàng)新與改進(jìn)。(4)教材制作能力;內(nèi)部講師的教材形式僅以WORD文檔呈現(xiàn),能用專業(yè)的PPT制作課件的講師較少。2、內(nèi)部培訓(xùn)教材質(zhì)量分析(1)崗位專業(yè)類教材:這類培訓(xùn)教材比較豐富,包括產(chǎn)品認(rèn)知類、生產(chǎn)工藝類、崗位操作類、質(zhì)量控制類、模具類、設(shè)備類等,但整體上比較零散,還不夠系統(tǒng),須進(jìn)一步優(yōu)化、改進(jìn)與完善。(2)管理常識(shí)類教材

16、:此類培訓(xùn)教材基本上是空白,這也說明公司內(nèi)部開 展的管理培訓(xùn)較少。(3)培訓(xùn)教材標(biāo)準(zhǔn)化:目前公司大部分培訓(xùn)教材基本上是WORD版本,PPT 版本較少,不利于課堂呈現(xiàn)與講解。3、現(xiàn)有講師管理體系與運(yùn)行流程分析( 1 )講師管理體系目前公司現(xiàn)有十幾位內(nèi)部講師,但對(duì)其講授課程主題還不明晰,課程框架還不夠嚴(yán)謹(jǐn),課程內(nèi)容還不夠細(xì)化,且各內(nèi)部講師基本上是一個(gè)“游離體”, 沒有形成有效的“內(nèi)部講師團(tuán)隊(duì)”, 講師之間還沒有形成“合力”來共 同推動(dòng)各級(jí)、各類培訓(xùn)工作2)講師運(yùn)行流程目前公司現(xiàn)有講師運(yùn)行基本上處于“無序化”階段,講師授課也停留在“自導(dǎo)自演”階段, 缺乏必要的審核、跟蹤、 監(jiān)督、評(píng)估、反饋與改進(jìn)機(jī)制

17、以及合理、有序的運(yùn)行 流程。4、講師激勵(lì)機(jī)制分析目前公司內(nèi)部講師都是利用業(yè)余時(shí)間承擔(dān)培訓(xùn)課程任務(wù),僅有少部分內(nèi)部講師是真正有意識(shí)的在鍛煉自己,提升自己,其他內(nèi)部講師更多的是在應(yīng)付,走形式,提供的培訓(xùn)教材也比較粗糙,沒有進(jìn)行整合與創(chuàng)新;另外由于公司關(guān)于內(nèi)部講師激勵(lì)這一方面較少,使內(nèi)部講師培訓(xùn)意愿以及動(dòng)力和激情不夠強(qiáng)烈,從而讓公司各級(jí)各類培訓(xùn)質(zhì)量與效果打折扣。5、小結(jié)從以上分析看來,目前公司內(nèi)部講師體系雖有一些基礎(chǔ),但從整體上,還是比較薄弱的,要使公司整體培訓(xùn)工作有序、有效,就需要在內(nèi)部講師體系建設(shè)方面投入一定的物力、人力、精力以及財(cái)力。內(nèi)部講師團(tuán)隊(duì)建設(shè)作為ylyfwtititlChivittii

49、能管理類與管理常識(shí)類課程; 主要為班組長(zhǎng)/大學(xué)生/幫帶員工/崗位員工開發(fā)和講授專業(yè)講師/ 專業(yè)類和同位/課程;說明:考慮目前公司實(shí)際情況,除公司副總經(jīng)理級(jí)別人員外,其他培訓(xùn)講師均暫聘為中級(jí)講師資格。八、職責(zé):1、人事管理部(1)負(fù)責(zé)公司內(nèi)部講師培養(yǎng)計(jì)劃的啟動(dòng)、推進(jìn)、組織、實(shí)施、評(píng)估與反饋以及改進(jìn)工作;(2)負(fù)責(zé)對(duì)內(nèi)部講師進(jìn)行理論知識(shí)培訓(xùn)與評(píng)估;(3)負(fù)責(zé)對(duì)內(nèi)部講師所授課程進(jìn)行跟蹤與評(píng)估;(4)統(tǒng)計(jì)與分析參訓(xùn)員工對(duì)內(nèi)部講師的滿意度,講師授課時(shí)數(shù),講師授課達(dá)標(biāo)率等信息;(5)負(fù)責(zé)組織開展內(nèi)部講師的相關(guān)活動(dòng)以及日常管理工作;(6)負(fù)責(zé)對(duì)內(nèi)部講師進(jìn)行獎(jiǎng)勵(lì)和總結(jié)工作。2、內(nèi)部講師(1)根據(jù)公司員工培訓(xùn)需
