1、2015年公司售后服務(wù)工作計(jì)劃確定并重點(diǎn)服務(wù)忠誠客戶,隨著轄區(qū)保有量的增加,將服務(wù)做細(xì)、做精,提高客戶滿意度,減少客戶流失特別是忠誠客戶的流失顯得由為重要。為確保我公司更好、更快、更強(qiáng)的發(fā)展,現(xiàn)將售后維修服務(wù)部工作展開計(jì)劃如下:一、客戶管理細(xì)化1、根據(jù)客戶回廠次數(shù)、客戶的品質(zhì)作為客戶的忠誠度的評(píng)價(jià)指標(biāo),找出我們的忠誠客戶,作為我們的重點(diǎn)維護(hù)對(duì)象;2、通過對(duì)流失客戶回訪及分析,找出客戶流失的內(nèi)在原因及改進(jìn)措施;3、對(duì)于我們的忠誠客戶在公司舉辦的各種活動(dòng)時(shí)優(yōu)先通知,讓客戶受到特殊待遇,增加客戶對(duì)專營店的依賴感和歸屬感。二、續(xù)保率和預(yù)約率入廠臺(tái)次的增加導(dǎo)致維修高峰期時(shí)客戶等待時(shí)間長(zhǎng)和車間超負(fù)荷工作,
2、需通過預(yù)約工作合理調(diào)配,減少客戶等待時(shí)間。三、資源共享、良性競(jìng)爭(zhēng)在客戶、索賠、備件方面同其他店進(jìn)行資源共享,促進(jìn)良性競(jìng)爭(zhēng),減少客戶的流失及資源浪費(fèi);形成備件、技術(shù)互動(dòng)的信息平臺(tái),提高整體的戰(zhàn)斗力;四、人員培訓(xùn)隨著車用新技術(shù)不斷應(yīng)用,更新?lián)Q代周期縮短及客戶期望值的提高,人員素質(zhì)及戰(zhàn)斗力須相應(yīng)提高一個(gè)臺(tái)階,對(duì)培訓(xùn)工作提出了更高的要求。為此做出如下工作計(jì)劃:1、加大培訓(xùn)工作的頻次,分為定期和不定期的培訓(xùn)考核;2、注重理論與實(shí)際工作相結(jié)合的培訓(xùn),對(duì)接待注重產(chǎn)品基本知識(shí)和實(shí)實(shí)踐操作相結(jié)合,特別是實(shí)際接待能力的考核。維修技師注重操作技能和常規(guī)故障排除能力的培訓(xùn),提高員工的整體戰(zhàn)斗力。五、增加維修人員隨著保
3、有量增加和回廠頻次的增加,在加強(qiáng)管理提高工作效率考核人均產(chǎn)值的同時(shí),適當(dāng)增加維修人員數(shù)量。六、團(tuán)隊(duì)建設(shè)1、目標(biāo)和表現(xiàn)形式以公平、公正、公開為原則,堅(jiān)持只有團(tuán)隊(duì)利益最大化,才能確保個(gè)人利益最大化本售后維修組織培訓(xùn)及考核,營造學(xué)習(xí)氛圍,提升員工服務(wù)理念及個(gè)人技能;進(jìn)行職業(yè)道德、服務(wù)理念、主人翁意識(shí)培訓(xùn);塑造員工服務(wù)的工作態(tài)度,注重細(xì)節(jié)問題的發(fā)掘,促使員工主動(dòng)提高自身素質(zhì)。2、實(shí)施手段及措施采用將所有培訓(xùn)及考核資料納入員工個(gè)人檔案、團(tuán)隊(duì)意識(shí)直接與員工個(gè)人收入掛鉤、團(tuán)隊(duì)意識(shí)強(qiáng)者優(yōu)先考慮外出培訓(xùn)。七、考核激勵(lì)制度激勵(lì)制度是售后維修對(duì)于員工優(yōu)良行為或者突出業(yè)績(jī)的正面反饋,本質(zhì)目的是為了能夠通過激勵(lì)強(qiáng)化員工
4、對(duì)此類行為的認(rèn)同并堅(jiān)持下去,同時(shí),也樹立了一個(gè)其他員工學(xué)習(xí)的典范,潛在的號(hào)召所有員工去做出類似的行為。所以,在激勵(lì)的過程中,關(guān)鍵的一項(xiàng)就是要保證考核標(biāo)準(zhǔn)的公平性和合理性,避免激勵(lì)引發(fā)員工的不滿行為,保證激勵(lì)的行為是值得保持和提倡的。具體的激勵(lì)辦法,可以根據(jù)實(shí)際情況在物質(zhì)和精神方面有選擇的實(shí)施。八、崗位職責(zé)1、崗位職責(zé)編制與優(yōu)化關(guān)鍵崗位職責(zé)按照起亞標(biāo)準(zhǔn)進(jìn)行,各部門根據(jù)實(shí)際情況進(jìn)行員工崗位職責(zé)的再確定。崗位與崗位之間職責(zé)銜接流暢、融洽;層次分明、貫穿各個(gè)部門,有利于部門的穩(wěn)定,人員變動(dòng)時(shí)的交接明確、清晰,做到責(zé)任到人。2、崗位說明書崗位說明書作為崗位職責(zé)編制與優(yōu)化的結(jié)果,包括兩個(gè)方面的內(nèi)容:崗位具
5、體工作任務(wù)描述崗位任職資格及能力評(píng)估崗位說明書的編制是一項(xiàng)龐大、耗時(shí)的工程,但對(duì)于專營店經(jīng)營過程中人員的變動(dòng)、人員的招聘、人員的考核等人力資源管理工作有重要的意義。從持續(xù)發(fā)展的角度看,專營店有必要制定崗位說明書,指導(dǎo)專營店的人力資源管理,保證專營店能夠得到合適的人、分配合適的崗位并通過合適的獎(jiǎng)勵(lì)和培訓(xùn)保留優(yōu)秀的人才!3、能力提升計(jì)劃(1)每周進(jìn)行兩個(gè)小時(shí)的崗位專業(yè)知識(shí)培訓(xùn),不定期考試,并將考試成績(jī)納入月底績(jī)效考核當(dāng)中;(2)各部門針對(duì)日常工作中出現(xiàn)的問題、漏洞等進(jìn)行總結(jié),形成備忘錄;(3)必要時(shí)分批組織人員到其他專營店參觀學(xué)習(xí),相互交流,共同提高;(4)利用周一的晨會(huì),全體人員共同學(xué)習(xí)總公司的
6、各項(xiàng)管理制度、經(jīng)營理念、計(jì)劃方針,進(jìn)一步明確崗位職責(zé),進(jìn)一步加強(qiáng)工作效率。九、業(yè)務(wù)流程1、業(yè)務(wù)流程現(xiàn)狀目前的正常工作均按照各項(xiàng)業(yè)務(wù)流程的標(biāo)準(zhǔn)進(jìn)行。存在的不足有售后維修中的交車流程和服務(wù)接待流程以及派工工作流程。交車流程中出現(xiàn)簡(jiǎn)化交車步驟的情況,比如操作講解;服務(wù)接待流程中出現(xiàn)接待不及時(shí)的現(xiàn)象;派工工作流程中,接待員不了解車間可利用工作時(shí)間,致使交車時(shí)間的拖延造成客戶不滿。2、規(guī)范化改善進(jìn)程(各部門在優(yōu)化中應(yīng)扮演的角色,尤其是跨部門流程)(1)部門要根據(jù)售后維修實(shí)際情況合理制定執(zhí)行業(yè)務(wù)流程的標(biāo)準(zhǔn)和考核機(jī)制;(2)要求崗位員工找出各個(gè)流程的執(zhí)行要點(diǎn),通過剖析和自身總結(jié)細(xì)化相關(guān)流程;(3)關(guān)聯(lián)密切的
7、部門員工實(shí)行輪崗式實(shí)習(xí),時(shí)間設(shè)定為1個(gè)月左右,增加崗位了解;(4)進(jìn)行關(guān)聯(lián)部門業(yè)務(wù)培訓(xùn),比如服務(wù)部對(duì)銷售顧問進(jìn)行相關(guān)保險(xiǎn)索賠知識(shí)的培訓(xùn)等。十、后勤服務(wù)1、服務(wù)內(nèi)容(1)保證基礎(chǔ)設(shè)備良好運(yùn)轉(zhuǎn);(2)衛(wèi)生保潔的有效監(jiān)控;辦公設(shè)備的維護(hù)及耗材;(3)工裝統(tǒng)一、考勤、工資福利發(fā)放、車輛油品管理。2、達(dá)標(biāo)標(biāo)準(zhǔn)(1)基礎(chǔ)設(shè)備,運(yùn)轉(zhuǎn)正常,并達(dá)到安全生產(chǎn)標(biāo)準(zhǔn);(2)員工形象統(tǒng)一,車輛派用手續(xù)齊全,費(fèi)用經(jīng)濟(jì)合理。十一、業(yè)務(wù)執(zhí)行監(jiān)控1、監(jiān)控具體事項(xiàng)(1)完善各項(xiàng)規(guī)章制度,保證各項(xiàng)業(yè)務(wù)順利開展,并有章可循;(2)監(jiān)督、督促各項(xiàng)規(guī)章制度的落實(shí)度;(3)行政部始終以宏觀調(diào)控的身份出現(xiàn),做好售后經(jīng)理與各業(yè)務(wù)部門的橋梁,保
8、證業(yè)務(wù)的開展不偏離大的方向,但不干預(yù)業(yè)務(wù)工作的具體開展;(4)有利于部門與部門之間的協(xié)調(diào),避免出現(xiàn)運(yùn)營與管理上的傾斜。2、檢核辦法與標(biāo)準(zhǔn)及措施(1)必須有綱領(lǐng)性的計(jì)劃和總結(jié);(2)實(shí)行數(shù)據(jù)監(jiān)控、建立完善的反饋表格;(3)開展批評(píng)與自我批評(píng)、互評(píng)。售后服務(wù)部成立時(shí)間較短,新成員較多,制度不夠完善,現(xiàn)場(chǎng)實(shí)踐經(jīng)驗(yàn)較為欠缺,我們必須堅(jiān)持加強(qiáng)現(xiàn)場(chǎng)實(shí)踐的力度,在實(shí)踐中培養(yǎng)增強(qiáng)各種業(yè)務(wù)水平,同時(shí)要爭(zhēng)取工作的主動(dòng)性,提高責(zé)任心、專業(yè)心,加強(qiáng)工作效率、提高工作質(zhì)量。要樹立真正的“主人翁”思想,心往一處想,勁往一處使,積極主動(dòng)共同服務(wù)于公司的各項(xiàng)工作中。為公司更好的發(fā)展,為更好地服務(wù)服務(wù)汽車貢獻(xiàn)自己的微薄之力。總
